Then I rebuild the structure around your data, with tightly targeted Search or standard Shopping first where conversion data is thin and Performance Max once there's enough for it to learn from. What I think
Agencies put businesses on Performance Max by default because it's quick to set up and Google encourages it. Performance Max needs conversion data to learn where sales come from. Most accounts do better starting with tightly targeted Search or standard Shopping, building clean conversion data, then adding Performance Max.
The mistake I see most
Inflated numbers from broken or misconfigured conversion tracking in Google Ads, and no revenue tracking in Google Analytics, so the owner can't see what Google is doing for them.

Questions people ask

Should I use Performance Max?

Once the account records enough conversions for it to learn from. Google's Target ROAS guidance for Search and Shopping sets a minimum of 15 conversions in the past 30 days. Below that, tightly targeted Search or standard Shopping usually works better first.

Do you need access to Google Analytics?

Yes, alongside Google Ads. Revenue tracking in Google Analytics is often the missing piece, and I set it up where it's missing.
